That logic still works — until the environment stops cooperating.
What’s Actually Changed
Three things have shifted simultaneously — and that’s what makes this moment different.
Routing is no longer fixed infrastructure.
The Strait of Hormuz closure in February 2026 removed something supply chains had quietly taken for granted. Vessels rerouted around the Cape of Good Hope. Transit times extended by up to two weeks. Cargo was discharged at ports it wasn't destined for. War risk premiums appeared almost overnight.
This wasn’t just a cost event. It was a control event.
Costs are being driven by factors outside the market.

Inland flexibility.
Shippers with multiple port options, intermodal alternatives, and distributed warehouse positioning are absorbing ocean disruptions more effectively than those dependent on a single gateway.
Carrier diversification.
With consolidation accelerating — the pending Hapag-Lloyd acquisition of ZIM being the most recent example — relationships across multiple carriers provide both negotiating leverage and operational flexibility.
This Isn’t a Permanent Modal Shift
Ocean freight remains the most cost-effective mode for high-volume, long-distance cargo. That won’t change.
What is changing is the decision logic around when to use it, how to contract for it, and what backup options need to be maintained alongside it.
In stable markets, efficiency is the competitive advantage.
In unstable markets, flexibility is the hedge.
The companies navigating this environment most effectively aren’t abandoning ocean. They’re building supply chains that use the ocean as the primary mode while maintaining the flexibility to route around it when the variables shift.
What This Means in Practice
The question is no longer just:
“What is the most efficient way to move this cargo?”
It’s:
“What is the most efficient way to move this cargo given that two or three key variables might shift before it arrives?”
That requires shorter planning cycles, genuine modal alternatives, and carrier relationships that aren’t built solely around price.
And it requires working with logistics partners who are tracking these shifts in real time — not just executing a plan agreed six months ago.
The Bigger Point
The shift from efficiency to flexibility isn’t a trend.
It’s a rational response to an environment where the variables that efficiency depends on have become less reliable.
When predictability drops, the value of flexibility rises.
